What Self-Awareness Really Is (and How to Cultivate It)

Although most people believe that they are self-aware, true self-awareness is a rare quality. In this piece, the author describes a recent large-scale investigation that shed light on some of the biggest roadblocks, myths, and truths about what self-awareness really is — and what it takes to cultivate it. Specifically, the study found that there are actually two distinct types of self-awareness, that experience and power can hinder self-awareness, and that introspection doesn’t always make you more self-aware. Understanding these key points can help leaders learn to see themselves more clearly.

And we’re more-effective leaders with more-satisfied employees and more-profitable companies .

Developing the right mindset and skills.

We make hundreds of decisions every day and, whether we realize it or not, we're all critical thinkers.

We use critical thinking each time we weigh up our options, prioritize our responsibilities, or think about the likely effects of our actions. It's a crucial skill that helps us to cut out misinformation and make wise decisions. The trouble is, we're not always very good at it!

In this article, we'll explore the key skills that you need to develop your critical thinking skills, and how to adopt a critical thinking mindset, so that you can make well-informed decisions.

What Is Critical Thinking?

Critical thinking is the discipline of rigorously and skillfully using information, experience, observation, and reasoning to guide your decisions, actions, and beliefs. You'll need to actively question every step of your thinking process to do it well.

Collecting, analyzing and evaluating information is an important skill in life, and a highly valued asset in the workplace. People who score highly in critical thinking assessments are also rated by their managers as having good problem-solving skills, creativity, strong decision-making skills, and good overall performance. Key Critical Thinking Skills

Critical thinkers possess a set of key characteristics which help them to question information and their own thinking. Focus on the following areas to develop your critical thinking skills:

Being willing and able to explore alternative approaches and experimental ideas is crucial. Can you think through "what if" scenarios, create plausible options, and test out your theories? If not, you'll tend to write off ideas and options too soon, so you may miss the best answer to your situation.

To nurture your curiosity, stay up to date with facts and trends. You'll overlook important information if you allow yourself to become "blinkered," so always be open to new information.

But don't stop there! Look for opposing views or evidence to challenge your information, and seek clarification when things are unclear. This will help you to reassess your beliefs and make a well-informed decision later. Read our article, Opening Closed Minds , for more ways to stay receptive.

Logical Thinking

You must be skilled at reasoning and extending logic to come up with plausible options or outcomes.

It's also important to emphasize logic over emotion. Emotion can be motivating but it can also lead you to take hasty and unwise action, so control your emotions and be cautious in your judgments. Know when a conclusion is "fact" and when it is not. "Could-be-true" conclusions are based on assumptions and must be tested further. Read our article, Logical Fallacies , for help with this.

Use creative problem solving to balance cold logic. By thinking outside of the box you can identify new possible outcomes by using pieces of information that you already have.

Self-Awareness

Many of the decisions we make in life are subtly informed by our values and beliefs. These influences are called cognitive biases and it can be difficult to identify them in ourselves because they're often subconscious.

Practicing self-awareness will allow you to reflect on the beliefs you have and the choices you make. You'll then be better equipped to challenge your own thinking and make improved, unbiased decisions.

One particularly useful tool for critical thinking is the Ladder of Inference . It allows you to test and validate your thinking process, rather than jumping to poorly supported conclusions.

Developing a Critical Thinking Mindset

Combine the above skills with the right mindset so that you can make better decisions and adopt more effective courses of action. You can develop your critical thinking mindset by following this process:

Gather Information

First, collect data, opinions and facts on the issue that you need to solve. Draw on what you already know, and turn to new sources of information to help inform your understanding. Consider what gaps there are in your knowledge and seek to fill them. And look for information that challenges your assumptions and beliefs.

Be sure to verify the authority and authenticity of your sources. Not everything you read is true! Use this checklist to ensure that your information is valid:

  • Are your information sources trustworthy ? (For example, well-respected authors, trusted colleagues or peers, recognized industry publications, websites, blogs, etc.)
  • Is the information you have gathered up to date ?
  • Has the information received any direct criticism ?
  • Does the information have any errors or inaccuracies ?
  • Is there any evidence to support or corroborate the information you have gathered?
  • Is the information you have gathered subjective or biased in any way? (For example, is it based on opinion, rather than fact? Is any of the information you have gathered designed to promote a particular service or organization?)

If any information appears to be irrelevant or invalid, don't include it in your decision making. But don't omit information just because you disagree with it, or your final decision will be flawed and bias.

Now observe the information you have gathered, and interpret it. What are the key findings and main takeaways? What does the evidence point to? Start to build one or two possible arguments based on what you have found.

You'll need to look for the details within the mass of information, so use your powers of observation to identify any patterns or similarities. You can then analyze and extend these trends to make sensible predictions about the future.

To help you to sift through the multiple ideas and theories, it can be useful to group and order items according to their characteristics. From here, you can compare and contrast the different items. The final step involves challenging the information and rationalizing its arguments.

Apply the laws of reason (induction, deduction, analogy) to judge an argument and determine its merits. To do this, it's essential that you can determine the significance and validity of an argument to put it in the correct perspective. Once you have considered all of the arguments and options rationally, you can finally make an informed decision.

Afterward, take time to reflect on what you have learned and what you found challenging. Step back from the detail of your decision or problem, and look at the bigger picture. Record what you've learned from your observations and experience.

Critical thinking involves rigorously and skilfully using information, experience, observation, and reasoning to guide your decisions, actions and beliefs. It's a useful skill in the workplace and in life.

You'll need to be curious and creative to explore alternative possibilities, but rational to apply logic, and self-aware to identify when your beliefs could affect your decisions or actions.

You can demonstrate a high level of critical thinking by validating your information, analyzing its meaning, and finally evaluating the argument.

What Is Self-Awareness? (+5 Ways to Be More Self-Aware)

While it may not be possible to attain total objectivity about oneself (that’s a debate that has continued to rage throughout the history of philosophy), there are certainly degrees of self-awareness. It exists on a spectrum.

Although everyone has a fundamental idea of what self-awareness is, we don’t know exactly where it comes from, what its precursors are, or why some of us seem to have more or less than others.

This is where the self-awareness theory comes in, offering some potential answers to questions like these.

Self-awareness theory is based on the idea that you are not your thoughts, but the entity observing your thoughts; you are the thinker, separate and apart from your thoughts (Duval & Wicklund, 1972).

We can go about our day without giving our inner self any extra thought, merely thinking and feeling and acting as we will; however, we also can focus our attention on that inner self, an ability that Duval and Wicklund (1972) termed “self-evaluation.”

When we engage in self-evaluation, we can give some thought to whether we are thinking and feeling and acting as we “should” or following our standards and values. This is referred to as comparing against our standards of correctness. We do this daily, using these standards as a way to judge the rightness of our thoughts and behaviors.

Using these standards is a major component of practicing self-control, as we evaluate and determine whether we are making the right choices to achieve our goals.

This theory has been around for several decades, giving researchers plenty of time to test its soundness. The depth of knowledge on self-awareness, its correlates, and its benefits can provide us with a healthy foundation for enhancing self-awareness in ourselves and others.

According to the theory, there are two primary outcomes of comparing ourselves against our standards of correctness:

  • We “pass,” or find alignment between ourselves and our standards.
  • We “fail,” or find a discrepancy between ourselves and our standards (Silvia & Duval, 2001).

When we find a discrepancy between the two, we find ourselves with two choices: to work toward reducing the discrepancy or avoid it entirely.

Self-awareness theory (and subsequent research) suggests that there are a couple of different factors that influence how we choose to respond. Basically, it comes down to how we think it will turn out. If we believe there’s little chance of actually changing this discrepancy, we tend to avoid it. If we believe it’s likely that we can improve our alignment with our standards of correctness, we take action.

Our actions will also depend on how much time and effort we believe that realignment will take; the slower progress will be, the less likely we are to take on the realignment efforts, especially if the perceived discrepancy between ourselves and our standards is large (Silvia & Duval, 2001).

Essentially, this means that when faced with a significant discrepancy that will take a lot of consistent and focused work, we often simply don’t bother and stick to avoiding self-evaluation on this particular discrepancy.

Further, our level of self-awareness interacts with the likelihood of success in realigning ourselves and our standards to determine how we think about the outcome. When we are self-aware and believe there is a high chance of success, we are generally quick to attribute that success or failure to our efforts.

Conversely, when we are self-aware but believe there is a low chance of success, we tend to think that the outcome is more influenced by external factors than our efforts (Silvia & Duval, 2001). Of course, sometimes our success in realignment with our standards is driven in part by external factors, but we always have a role to play in our successes and failures.

Interestingly, we also have some control over our standards, such that we may alter our standards if we find that we don’t measure up to them (Dana, Lalwani, & Duval, 1997).

This is more likely to happen if we’re focused more on the standards than on ourselves; if we fail when we are focused on the standards more than our performance, we are more likely to blame the standards and alter them to fit our performance (Dana et al., 1997).

Although it may sound like merely shifting the blame to standards and, therefore, letting yourself off the hook for a real discrepancy, there are many situations in which the standards are overly strict. Therapists’ offices are filled with people who hold themselves to impossibly high standards, effectively giving themselves no chance of success when comparing themselves to their internal standards.

It’s clear from the research on self-awareness that it is an important factor in how we think, feel, act, and react to our thoughts, feelings, and actions.

Now, let’s shift our attention to research on the outcomes of being self-aware.

As you might imagine, there are many benefits to practicing self-awareness :

  • It can make us more proactive, boost our acceptance, and encourage positive self-development (Sutton, 2016).
  • Self-awareness allows us to see things from the perspective of others, practice self-control , work creatively and productively, and experience pride in ourselves and our work as well as general self-esteem (Silvia & O’Brien, 2004).
  • It leads to better decision making (Ridley, Schutz, Glanz, & Weinstein, 1992).
  • It can make us better at our jobs, better communicators in the workplace, and enhance our self-confidence and job-related wellbeing (Sutton, Williams, & Allinson, 2015).

So we know that self-awareness is good, but what does it look like? How does one practice self-awareness?

Below are three examples of someone practicing self-awareness skills:

Bob at work

Bob struggles with creating a quarterly report at work, and he frequently produces subpar results. He notices the discrepancy between his standards and performance and engages in self-evaluation to determine where it comes from and how to improve.

He asks himself what makes the task so hard for him, and he realizes that he never seems to have trouble doing the work that goes into the report, but rather, writing it up cohesively and clearly.

Bob decides to fix the discrepancy by taking a course to improve his writing ability, having a colleague review his report before submitting it, and creating a reusable template for future reports so he is sure to include all relevant information.

Monique at home

Monique is having relationship problems with her boyfriend, Luis. She thinks Luis takes her for granted and doesn’t tell her he loves her or share affection enough. They fight about this frequently.

Suddenly, she realizes that she may be contributing to the problem. She looks inward and sees that she doesn’t show Luis appreciation very often, overlooking the nice things he does around the house for her and little physical touches that show his affection.

Monique considers her thought processes when Luis misses an opportunity to make her feel loved and notes that she assumes he purposely avoids doing things that she likes. She spends time thinking and talking with Luis about how they want to show and receive love, and they begin to work on improving their relationship.

Bridget on her own

Bridget struggles with low self-esteem , which causes depressive symptoms. She doesn’t feel good enough, and she doesn’t accept opportunities that come her way because of it. She begins working with a therapist to help her build self-awareness.

The next time an opportunity comes her way, she thinks she doesn’t want to do it and initially decides to turn it down. Later, with the help of some self-awareness techniques, Bridget realizes that she is only telling herself she doesn’t want to do it because of her fear that she won’t be good enough.

Bridget reminds herself that she is good enough and redirects her thoughts to “what if I succeed?” instead of “what if I fail?” She accepts the opportunity and continues to use self-awareness and self-love to improve her chances of success.

These three stories exemplify what self-awareness can look like and what it can do for you when you tap into it. Without self-awareness, Bob would have kept turning in bad reports, Monique would have continued in an unsatisfying relationship or broken things off, and Bridget would never have taken the opportunity that helped her grow.

Ways to Cultivate Self-Awareness

There are many ways to build and practice self-awareness, but here are some of the most effective:

1. Practice mindfulness and meditation

Mindfulness refers to being present in the moment and paying attention to yourself and your surroundings rather than getting lost in thought or ruminating or daydreaming.

Meditation is the practice of focusing your attention on one thing, such as your breath, a mantra, or a feeling, and letting your thoughts drift by instead of holding on to them.

Both practices can help you become more aware of your internal state and your reactions to things. They can also help you identify your thoughts and feelings and keep from getting so caught up in them that you lose your hold on your “self.”

2. Practice yoga

Yoga is a physical practice, but it’s just as much a mental practice. While your body is stretching and bending and flexing, your mind is learning discipline, self-acceptance , and awareness. You become more aware of your body and all the feelings that manifest, and you become more aware of your mind and the thoughts that crop up.

You can even pair yoga with mindfulness or meditation to boost your self-awareness.

3. Make time to reflect

Reflecting can be done in multiple ways (including journaling; see the next tip) and is customizable to the person reflecting, but the important thing is to go over your thoughts, feelings, and behaviors to see where you met your standards, where you failed them, and where you could improve.

You can also reflect on your standards themselves to see if they are good ones for you to hold yourself to. You can try writing in a journal, talking out loud, or simply sitting quietly and thinking, whatever helps you to reflect on yourself.

The benefit of journaling is that it allows you to identify, clarify, and accept your thoughts and feelings. It helps you discover what you want, what you value, and what works for you. It can also help you find out what you don’t want, what is not important to you, and what doesn’t work for you.

Both are equally important to learn. Whether you like to write free-flowing entries, bulleted lists, or poems, writing down your thoughts and feelings helps you to become more aware and intentional.

5. Ask the people you love

It’s vital to feel we know ourselves from the inside, but external feedback helps too. Ask your family and close friends about what they think about you. Have them describe you and see what rings true with you and what surprises you.

Carefully consider what they say and think about it when you journal or otherwise reflect. Of course, don’t take any one person’s word as gospel; you need to talk to a variety of people to get a comprehensive view of yourself.

And remember that at the end of the day, it’s your self-beliefs and feelings that matter the most to you!

Self-awareness is a powerful tool that, when practiced regularly, can do more good for coachees and clients than anything else a professional can share with them. To make real, impactful, and lasting change, people need to be able to look inward and become familiar with that internal environment.

Building self-awareness should be a top priority for virtually all clients, after which the more traditional coaching and counseling work can begin. For example, you can counsel someone on their bad habits and give 1,000 ways to break their habits.

Still, if they don’t understand why they tend toward these bad habits in the first place, it’s almost a guarantee that they will either never break those habits or will quit for a while and simply pick up where they left off when things get tough.

Self-awareness is not only vital for the coachee or client; it is also important for the coach or counselor. In fact, self-awareness is prioritized as a core standard in the Council for Accreditation of Counseling and Related Educational Programs Standards (2017) for the profession, as both a requirement for counselors and a necessary skill to build in clients.

It takes a good amount of self-awareness to give competent counsel and provide actionable advice. Plus, self-awareness will help the caring counselor from getting too wrapped up in their client’s problems or seeing the issues through their own skewed lens.

To truly help someone, it’s essential to see things from their perspective, and that requires being self-aware enough to put our thoughts and feelings aside sometimes.

The link between meditation, mindfulness, and self-awareness is clear, meaning it’s no surprise that practicing the first two will naturally lead to more of the third.

When we meditate or practice mindfulness, we are paying attention to the things that can often get ignored in our busy day-to-day: the present moment and our own internal experience. Those who get to know their thought processes and patterns are more able to adapt and improve them, both by simply being aware of their processes and patterns and by giving themselves a mechanism for practicing and improving.

Indeed, a program intended to enhance self-awareness (among other things) through yoga and meditation resulted in a range of improvements, including more positive affect, less stress, greater mindfulness, enhanced resilience, and even greater job satisfaction (Trent et al., 2019).

Daniel Goleman

According to the most popular theory of emotional intelligence from psychologist and author Daniel Goleman (2001), self-awareness is not only crucial for emotional intelligence; it’s one of the five components.

These five components are:

  • Self-awareness
  • Self-regulation
  • Social skills

Other popular theories of emotional intelligence also include self-awareness as a core component, making it one of the factors that virtually all researchers and experts agree on (Goleman, 2001).

Self-awareness is a necessary building block of emotional intelligence; it is the building block upon which the rest of the components are built. One must have self-awareness to self-regulate, and social skills will be weak and of little use if you are not aware enough about when and how to use them.

If you’re looking to build your emotional intelligence, self-awareness is the first step. Make sure you have developed strong skills in self-awareness before giving the other elements your all.

Individuals do not want to be too similar or too dissimilar to others. They search for optimal distinctiveness (Brewer, 1991). Being too different and unaccepted can lead to stigmatization, prejudice, and isolation (Lynn & Snyder, 2002).

But being too similar can make you lose your sense of self. All humans have these competing needs to belong (Baumeister & Leary, 1995) yet stand out from others. People may vary in their need for uniqueness. Still, most people adjust their behaviors to set them apart when they feel too similar to others (Mengers, 2014).

In that respect, you can compare a person to an onion. Personal identities are at the core, with social identities building the different outward layers. Imagine, for example, you are traveling and asked where you are from. Answering the specific district you are from won’t relate to a person from a different continent, but telling your home country won’t differentiate you from others of the same nationality.

Other common social identities are race, ethnicity, religion, gender, sexual orientation, or age. Given the context, people can call their social identity to action, depending on their need to belong to or differ from a group (Brewer, 1991).

Individuals can fulfill their needs simultaneously by activating social identities associated with distinct groups, resulting in greater levels of wellbeing (Mengers, 2014).

Apart from benefits for personal wellbeing and life satisfaction, societies can benefit from encouraging distinctiveness (Lynn & Snyder, 2002). Open and accepting environments allow people to assert their uniqueness, engage in their interests and pursuits and fear negative consequences less (Mengers, 2014).

To know who you are and live authentically, you must also understand what you are not. Distinctiveness is an essential tool to help differentiate you from others. Openness and approval must be encouraged to enable individuals, especially teenagers, to thrive.

If you want to be more like post-reflection Monique than pre-reflection Monique (referring to examples of self-awareness skills in action above), or if you’re going to help your clients with their relationship woes, here are some excellent tips for introducing more self-awareness within the context of a relationship:

1. Be mindful

Practice mindfulness, especially when interacting with your loved ones. Pay attention to the words they say, their tone, their body language, and their facial expressions. We often communicate far more information with the latter three than we do with our words alone. Give your loved ones your full attention.

Have regular discussions about the relationship. It’s important to keep things in perspective and ensure that nothing is falling between the cracks.

When you have regular conversations about your relationship with your loved ones, it’s much harder to avoid or ignore things that can turn into problems. It also helps you reflect on your part and come prepared to discuss your thoughts, feelings, and behaviors with your loved ones.

3. Quality time

Spend quality time together and apart. This is especially important for romantic relationships, as we often find ourselves spending most or even all of our free time with our spouse or partner. However much you love and enjoy spending time with your partner, everyone needs some quality time alone.

Make sure you and your partner are both getting some quality “me” time to think about what you want, what you need, and what your goals are. This will help you keep yourself from merging too much into your partner and maintaining your independence and stability.

Then, since there will be two independent, stable, and healthy adults in the relationship, it will be even more fulfilling and satisfying to both partners when they spend quality time together.

4. Be considerate

Share your perspective and consider theirs. It’s easy to get too caught up in our own perspective on things; however, healthy relationships require that we consider others’ needs in addition to our own.

To know what our loved ones need and to deliver on those needs, we must first identify and understand them. We do this by practicing our self-awareness and sharing that awareness with our friends and family.

If you never check in with your loved ones on their views or feelings, it can cause you to drift apart and inhibit real, satisfying intimacy. Ask your loved ones for their perspective on things and share your perspective with them.

It’s easy to see how self-awareness can lead to these outcomes in the workplace, as better self-evaluation naturally leads to improving the alignment between our actions and our standards, resulting in better performance.

According to Tasha Eurich (2018), self-awareness can be divided into two categories or types: internal self-awareness and external self-awareness.

Internal self-awareness is about how well we see ourselves and our strengths, weaknesses, values, etc., while external self-awareness is understanding how others view us with those same factors (Eurich, 2018). Good managers and leaders need both to perform well in their roles.

Although you might think that more experience as a leader and greater power in one’s role lead to better self-awareness, that may not be the case. Experience can be positive or negative in terms of learning and improving the self. Even positive experiences can lead one to attribute success to themselves when it may have had more to do with the circumstances, leading to false confidence.

In fact, only 10–15% of those in Eurich’s (2018) study displayed self-awareness, although most of us believe we are self-aware.

To improve self-awareness, Eurich (2018) recommends introspection , but with a focus on asking oneself the right questions. She notes that asking “why” might not always be effective, as many of our internal processes remain shrouded in our subconscious or unconscious minds; instead, asking “what” may lead to better introspection.

For example, instead of asking, “ Why do I fail at this task so often? ” you might ask yourself, “ What are the circumstances in which I fail at this task, and what can I do to change them? ” It’s not a foolproof method, but it can aid you in improving your self-awareness and increasing your alignment with your standards on certain activities.

Self-awareness isn’t just for managers and employees; it can also substantially benefit students, children, and adolescents. A client requests a tight deadline on an intense project. Your childcare provider calls in sick on a day full of meetings. Payment from a contract gig is a month behind. 

Your day-to-day will always have challenges, big and small. And no matter the size and urgency, they all ask you to use critical thinking to analyze the situation and arrive at the right solution. 

Critical thinking includes a wide set of soft skills that encourage continuous learning, resilience , and self-reflection. The more you add to your professional toolbelt, the more equipped you’ll be to tackle whatever challenge presents itself. Here’s how to develop critical thinking, with examples explaining how to use it.

Critical thinking skills are the skills you use to analyze information, imagine scenarios holistically, and create rational solutions. It’s a type of emotional intelligence that stimulates effective problem-solving and decision-making . 

When you fine-tune your critical thinking skills, you seek beyond face-value observations and knee-jerk reactions. Instead, you harvest deeper insights and string together ideas and concepts in logical, sometimes out-of-the-box , ways. 

Imagine a team working on a marketing strategy for a new set of services. That team might use critical thinking to balance goals and key performance indicators , like new customer acquisition costs, average monthly sales, and net profit margins. They understand the connections between overlapping factors to build a strategy that stays within budget and attracts new sales. 

Looking for ways to improve critical thinking skills? Start by brushing up on the following soft skills that fall under this umbrella: 

  • Analytical thinking: Approaching problems with an analytical eye includes breaking down complex issues into small chunks and examining their significance. An example could be organizing customer feedback to identify trends and improve your product offerings. 
  • Open-mindedness: Push past cognitive biases and be receptive to different points of view and constructive feedback . Managers and team members who keep an open mind position themselves to hear new ideas that foster innovation . 
  • Creative thinking: With creative thinking , you can develop several ideas to address a single problem, like brainstorming more efficient workflow best practices to boost productivity and employee morale . 
  • Self-reflection: Self-reflection lets you examine your thinking and assumptions to stimulate healthier collaboration and thought processes. Maybe a bad first impression created a negative anchoring bias with a new coworker. Reflecting on your own behavior stirs up empathy and improves the relationship. 
  • Evaluation: With evaluation skills, you tackle the pros and cons of a situation based on logic rather than emotion. When prioritizing tasks , you might be tempted to do the fun or easy ones first, but evaluating their urgency and importance can help you make better decisions. 

There’s no magic method to change your thinking processes. Improvement happens with small, intentional changes to your everyday habits until a more critical approach to thinking is automatic. 

Here are 12 tips for building stronger self-awareness and learning how to improve critical thinking: 

1. Be cautious

There’s nothing wrong with a little bit of skepticism. One of the core principles of critical thinking is asking questions and dissecting the available information. You might surprise yourself at what you find when you stop to think before taking action. 

Before making a decision, use evidence, logic, and deductive reasoning to support your own opinions or challenge ideas. It helps you and your team avoid falling prey to bad information or resistance to change .

2. Ask open-ended questions

“Yes” or “no” questions invite agreement rather than reflection. Instead, ask open-ended questions that force you to engage in analysis and rumination. Digging deeper can help you identify potential biases, uncover assumptions, and arrive at new hypotheses and possible solutions. 

3. Do your research

No matter your proficiency, you can always learn more. Turning to different points of view and information is a great way to develop a comprehensive understanding of a topic and make informed decisions. You’ll prioritize reliable information rather than fall into emotional or automatic decision-making.

4. Consider several opinions

You might spend so much time on your work that it’s easy to get stuck in your own perspective, especially if you work independently on a remote team . Make an effort to reach out to colleagues to hear different ideas and thought patterns. Their input might surprise you.

If or when you disagree, remember that you and your team share a common goal. Divergent opinions are constructive, so shift the focus to finding solutions rather than defending disagreements. 

5. Learn to be quiet

Active listening is the intentional practice of concentrating on a conversation partner instead of your own thoughts. It’s about paying attention to detail and letting people know you value their opinions, which can open your mind to new perspectives and thought processes.

If you’re brainstorming with your team or having a 1:1 with a coworker , listen, ask clarifying questions, and work to understand other peoples’ viewpoints. Listening to your team will help you find fallacies in arguments to improve possible solutions.

6. Schedule reflection

Whether waking up at 5 am or using a procrastination hack, scheduling time to think puts you in a growth mindset . Your mind has natural cognitive biases to help you simplify decision-making, but squashing them is key to thinking critically and finding new solutions besides the ones you might gravitate toward. Creating time and calm space in your day gives you the chance to step back and visualize the biases that impact your decision-making. 

7. Cultivate curiosity

With so many demands and job responsibilities, it’s easy to seek solace in routine. But getting out of your comfort zone helps spark critical thinking and find more solutions than you usually might.

If curiosity doesn’t come naturally to you, cultivate a thirst for knowledge by reskilling and upskilling . Not only will you add a new skill to your resume , but expanding the limits of your professional knowledge might motivate you to ask more questions. 

You don’t have to develop critical thinking skills exclusively in the office. Whether on your break or finding a hobby to do after work, playing strategic games or filling out crosswords can prime your brain for problem-solving.

9. Write it down

Recording your thoughts with pen and paper can lead to stronger brain activity than typing them out on a keyboard. If you’re stuck and want to think more critically about a problem, writing your ideas can help you process information more deeply.

The act of recording ideas on paper can also improve your memory . Ideas are more likely to linger in the background of your mind, leading to deeper thinking that informs your decision-making process. 

10. Speak up

Take opportunities to share your opinion, even if it intimidates you. Whether at a networking event with new people or a meeting with close colleagues, try to engage with people who challenge or help you develop your ideas. Having conversations that force you to support your position encourages you to refine your argument and think critically. 

11. Stay humble

Ideas and concepts aren’t the same as real-life actions. There may be such a thing as negative outcomes, but there’s no such thing as a bad idea. At the brainstorming stage , don’t be afraid to make mistakes.

Sometimes the best solutions come from off-the-wall, unorthodox decisions. Sit in your creativity , let ideas flow, and don’t be afraid to share them with your colleagues. Putting yourself in a creative mindset helps you see situations from new perspectives and arrive at innovative conclusions. 

12. Embrace discomfort

Get comfortable feeling uncomfortable . It isn’t easy when others challenge your ideas, but sometimes, it’s the only way to see new perspectives and think critically.

By willingly stepping into unfamiliar territory, you foster the resilience and flexibility you need to become a better thinker. You’ll learn how to pick yourself up from failure and approach problems from fresh angles.

Thinking critically is easier said than done. To help you understand its impact (and how to use it), here are two scenarios that require critical thinking skills and provide teachable moments. 

Scenario #1: Unexpected delays and budget

Imagine your team is working on producing an event. Unexpectedly, a vendor explains they’ll be a week behind on delivering materials. Then another vendor sends a quote that’s more than you can afford. Unless you develop a creative solution, the team will have to push back deadlines and go over budget, potentially costing the client’s trust. 

Here’s how you could approach the situation with creative thinking:

  • Analyze the situation holistically: Determine how the delayed materials and over-budget quote will impact the rest of your timeline and financial resources . That way, you can identify whether you need to build an entirely new plan with new vendors, or if it’s worth it to readjust time and resources. 
  • Identify your alternative options: With careful assessment, your team decides that another vendor can’t provide the same materials in a quicker time frame. You’ll need to rearrange assignment schedules to complete everything on time. 
  • Collaborate and adapt: Your team has an emergency meeting to rearrange your project schedule. You write down each deliverable and determine which ones you can and can’t complete by the deadline. To compensate for lost time, you rearrange your task schedule to complete everything that doesn’t need the delayed materials first, then advance as far as you can on the tasks that do. 
  • Check different resources: In the meantime, you scour through your contact sheet to find alternative vendors that fit your budget. Accounting helps by providing old invoices to determine which vendors have quoted less for previous jobs. After pulling all your sources, you find a vendor that fits your budget. 
  • Maintain open communication: You create a special Slack channel to keep everyone up to date on changes, challenges, and additional delays. Keeping an open line encourages transparency on the team’s progress and boosts everyone’s confidence.

Scenario #2: Differing opinions 

A conflict arises between two team members on the best approach for a new strategy for a gaming app. One believes that small tweaks to the current content are necessary to maintain user engagement and stay within budget. The other believes a bold revamp is needed to encourage new followers and stronger sales revenue. 

Here’s how critical thinking could help this conflict:

  • Listen actively: Give both team members the opportunity to present their ideas free of interruption. Encourage the entire team to ask open-ended questions to more fully understand and develop each argument. 
  • Flex your analytical skills: After learning more about both ideas, everyone should objectively assess the benefits and drawbacks of each approach. Analyze each idea's risk, merits, and feasibility based on available data and the app’s goals and objectives. 
  • Identify common ground: The team discusses similarities between each approach and brainstorms ways to integrate both idea s, like making small but eye-catching modifications to existing content or using the same visual design in new media formats. 
  • Test new strategy: To test out the potential of a bolder strategy, the team decides to A/B test both approaches. You create a set of criteria to evenly distribute users by different demographics to analyze engagement, revenue, and customer turnover. 
  • Monitor and adapt: After implementing the A/B test, the team closely monitors the results of each strategy. You regroup and optimize the changes that provide stronger results after the testing. That way, all team members understand why you’re making the changes you decide to make.

You can’t think your problems away. But you can equip yourself with skills that help you move through your biggest challenges and find innovative solutions. Learning how to develop critical thinking is the start of honing an adaptable growth mindset. 

Now that you have resources to increase critical thinking skills in your professional development, you can identify whether you embrace change or routine, are open or resistant to feedback, or turn to research or emotion will build self-awareness. What is Critical Thinking?

Critical thinking is the ability to think clearly and rationally, understanding the logical connection between ideas.  Critical thinking has been the subject of much debate and thought since the time of early Greek philosophers such as Plato and Socrates and has continued to be a subject of discussion into the modern age, for example the ability to recognise fake news .

Critical thinking might be described as the ability to engage in reflective and independent thinking.

In essence, critical thinking requires you to use your ability to reason. It is about being an active learner rather than a passive recipient of information.

Critical thinkers rigorously question ideas and assumptions rather than accepting them at face value. They will always seek to determine whether the ideas, arguments and findings represent the entire picture and are open to finding that they do not.

Critical thinkers will identify, analyse and solve problems systematically rather than by intuition or instinct.

Someone with critical thinking skills can:

Understand the links between ideas.

Determine the importance and relevance of arguments and ideas.

Recognise, build and appraise arguments.

Identify inconsistencies and errors in reasoning.

Approach problems in a consistent and systematic way.

Reflect on the justification of their own assumptions, beliefs and values.

Critical thinking is thinking about things in certain ways so as to arrive at the best possible solution in the circumstances that the thinker is aware of. In more everyday language, it is a way of thinking about whatever is presently occupying your mind so that you come to the best possible conclusion.

Critical Thinking is:

A way of thinking about particular things at a particular time; it is not the accumulation of facts and knowledge or something that you can learn once and then use in that form forever, such as the nine times table you learn and use in school.

The Skills We Need for Critical Thinking

The skills that we need in order to be able to think critically are varied and include observation, analysis, interpretation, reflection, evaluation, inference, explanation, problem solving, and decision making.

Specifically we need to be able to:

Think about a topic or issue in an objective and critical way.

Identify the different arguments there are in relation to a particular issue.

Evaluate a point of view to determine how strong or valid it is.

Recognise any weaknesses or negative points that there are in the evidence or argument.

Notice what implications there might be behind a statement or argument.

Provide structured reasoning and support for an argument that we wish to make.

The Critical Thinking Process

You should be aware that none of us think critically all the time.

Sometimes we think in almost any way but critically, for example when our self-control is affected by anger, grief or joy or when we are feeling just plain ‘bloody minded’.

On the other hand, the good news is that, since our critical thinking ability varies according to our current mindset, most of the time we can learn to improve our critical thinking ability by developing certain routine activities and applying them to all problems that present themselves.

Once you understand the theory of critical thinking, improving your critical thinking skills takes persistence and practice.

Try this simple exercise to help you to start thinking critically.

Think of something that someone has recently told you. Then ask yourself the following questions:

Who said it?

Someone you know? Someone in a position of authority or power? Does it matter who told you this?

What did they say?

Did they give facts or opinions? Did they provide all the facts? Did they leave anything out?

Where did they say it?

Was it in public or in private? Did other people have a chance to respond an provide an alternative account?

When did they say it?

Was it before, during or after an important event? Is timing important?

Why did they say it?

Did they explain the reasoning behind their opinion? Were they trying to make someone look good or bad?

How did they say it?

Were they happy or sad, angry or indifferent? Did they write it or say it? Could you understand what was said?

What are you Aiming to Achieve?

One of the most important aspects of critical thinking is to decide what you are aiming to achieve and then make a decision based on a range of possibilities.

Once you have clarified that aim for yourself you should use it as the starting point in all future situations requiring thought and, possibly, further decision making. Where needed, make your workmates, family or those around you aware of your intention to pursue this goal. You must then discipline yourself to keep on track until changing circumstances mean you have to revisit the start of the decision making process.

However, there are things that get in the way of simple decision making. We all carry with us a range of likes and dislikes, learnt behaviours and personal preferences developed throughout our lives; they are the hallmarks of being human. A major contribution to ensuring we think critically is to be aware of these personal characteristics, preferences and biases and make allowance for them when considering possible next steps, whether they are at the pre-action consideration stage or as part of a rethink caused by unexpected or unforeseen impediments to continued progress.

The more clearly we are aware of ourselves, our strengths and weaknesses, the more likely our critical thinking will be productive.

The Benefit of Foresight

Perhaps the most important element of thinking critically is foresight.

Almost all decisions we make and implement don’t prove disastrous if we find reasons to abandon them. However, our decision making will be infinitely better and more likely to lead to success if, when we reach a tentative conclusion, we pause and consider the impact on the people and activities around us.

The elements needing consideration are generally numerous and varied. In many cases, consideration of one element from a different perspective will reveal potential dangers in pursuing our decision.

For instance, moving a business activity to a new location may improve potential output considerably but it may also lead to the loss of skilled workers if the distance moved is too great. Which of these is the more important consideration? Is there some way of lessening the conflict?

These are the sort of problems that may arise from incomplete critical thinking, a demonstration perhaps of the critical importance of good critical thinking.

It might be thought that we are overextending our demands on critical thinking in expecting that it can help to construct focused meaning rather than examining the information given and the knowledge we have acquired to see if we can, if necessary, construct a meaning that will be acceptable and useful.

After all, almost no information we have available to us, either externally or internally, carries any guarantee of its life or appropriateness.  Neat step-by-step instructions may provide some sort of trellis on which our basic understanding of critical thinking can blossom but it doesn’t and cannot provide any assurance of certainty, utility or longevity.

Why Is Self-Reflection So Important?

When self-reflection becomes unhealthy, how to practice self-reflection, what to do if self-reflection makes you uncomfortable, incorporating self-reflection into your routine.

How well do you know yourself? Do you think about why you do the things you do? Self-reflection is a skill that can help you understand yourself better.

Self-reflection involves being present with yourself and intentionally focusing your attention inward to examine your thoughts, feelings, actions, and motivations, says Angeleena Francis , LMHC, executive director for AMFM Healthcare.

Active self-reflection can help grow your understanding of who you are , what values you believe in, and why you think and act the way you do, says Kristin Wilson , MA, LPC, CCTP, RYT, chief experience officer for Newport Healthcare.

This article explores the benefits and importance of self-reflection, as well as some strategies to help you practice it and incorporate it into your daily life. We also discuss when self-reflection can become unhealthy and suggest some coping strategies.

Self-reflection is important because it helps you form a self-concept and contributes toward self-development.

Builds Your Self-Concept

Self-reflection is critical because it contributes to your self-concept, which is an important part of your identity.

Your self-concept includes your thoughts about your traits, abilities, beliefs, values, roles, and relationships. It plays an influential role in your mood, judgment, and behavioral patterns.

Reflecting inward allows you to know yourself and continue to get to know yourself as you change and develop as a person, says Francis. It helps you understand and strengthen your self-concept as you evolve with time.

Enables Self-Development

Self-reflection also plays a key role in self-development. “It is a required skill for personal growth ,” says Wilson.

Being able to evaluate your strengths and weaknesses, or what you did right or wrong, can help you identify areas for growth and improvement, so you can work on them.

For instance, say you gave a presentation at school or work that didn’t go well, despite putting in a lot of work on the project. Spending a little time on self-reflection can help you understand that even though you spent a lot of time working on the project and creating the presentation materials, you didn’t practice giving the presentation. Realizing the problem can help you correct it. So, the next time you have to give a presentation, you can practice it on your colleagues or loved ones first.

Or, say you’ve just broken up with your partner. While it’s easy to blame them for everything that went wrong, self-reflection can help you understand what behaviors of yours contributed to the split. Being mindful of these behaviors can be helpful in other relationships.

Without self-reflection, you would continue to do what you’ve always done and as a result, you may continue to face the same problems you’ve always faced.

Benefits of Self-Reflection

These are some of the benefits of self-reflection, according to the experts:

  • Increased self-awareness: Spending time in self-reflection can help build greater self-awareness , says Wilson. Self-awareness is a key component of emotional intelligence. It helps you recognize and understand your own emotions, as well as the impact of your emotions on your thoughts and behaviors.
  • Greater sense of control: Self-reflection involves practicing mindfulness and being present with yourself at the moment. This can help you feel more grounded and in control of yourself, says Francis.
  • Improved communication skills: Self-reflection can help you improve your communication skills, which can benefit your relationships. Understanding what you’re feeling can help you express yourself clearly, honestly, and empathetically.
  • Deeper alignment with core values: Self-reflection can help you understand what you believe in and why. This can help ensure that your words and actions are more aligned with your core values, Wilson explains. It can also help reduce cognitive dissonance , which is the discomfort you may experience when your behavior doesn’t align with your values, says Francis.
  • Better decision-making skills: Self-reflection can help you make better decisions for yourself, says Wilson. Understanding yourself better can help you evaluate all your options and how they will impact you with more clarity. This can help you make sound decisions that you’re more comfortable with, says Francis.
  • Greater accountability: Self-reflection can help you hold yourself accountable to yourself, says Francis. It can help you evaluate your actions and recognize personal responsibility. It can also help you hold yourself accountable for the goals you’re working toward.

Self-reflection is a healthy practice that is important for mental well-being. However, it can become harmful if it turns into rumination, self-criticism, self-judgment, negative self-talk , and comparison to others, says Wilson.

Here’s what that could look like:

  • Rumination: Experiencing excessive and repetitive stressful or negative thoughts. Rumination is often obsessive and interferes with other types of mental activity.
  • Self-judgment: Constantly judging yourself and often finding yourself lacking. 
  • Negative self-talk: Allowing the voice inside your head to discourage you from doing things you want to do. Negative self-talk is often self-defeating.
  • Self-criticism: Constantly criticizing your actions and decisions.
  • Comparison: Endlessly comparing yourself to others and feeling inferior.

Looking inward may activate your inner critic, but true self-reflection comes from a place of neutrality and non-judgment.

When anxious thoughts and feelings come up in self-reflection, Wilson says it’s important to practice self-compassion and redirect your focus to actionable insights that can propel your life forward. “We all have faults and room for improvement. Reflect on the behaviors or actions you want to change and take steps to do so.”

It can help to think of what you would say to a friend in a similar situation. For instance, if your friend said they were worried about the status of their job after they gave a presentation that didn’t go well, you would probably be kind to them, tell them not to worry, and to focus on improving their presentation skills in the future. Apply the same compassion to yourself and focus on what you can control.

If you are unable to calm your mind of racing or negative thoughts, Francis recommends seeking support from a trusted person in your life or a mental health professional. “Patterns of negative self-talk, self-doubt , or criticism should be addressed through professional support, as negative cognitions of oneself can lead to symptoms of depression if not resolved.”

Wilson suggests some strategies that can help you practice self-reflection:

  • Ask yourself open-ended questions: Start off by asking yourself open-ended questions that will prompt self-reflection, such as: “Am I doing what makes me happy?” “Are there things I’d like to improve about myself?” or “What could I have done differently today?” “Am I taking anything or anyone for granted?” Notice what thoughts and feelings arise within you for each question and then begin to think about why. Be curious about yourself and be open to whatever comes up.
  • Keep a journal: Journaling your thoughts and responses to these questions is an excellent vehicle for self-expression. It can be helpful to look back at your responses, read how you handled things in the past, assess the outcome, and look for where you might make changes in the future.
  • Try meditation: Meditation can also be a powerful tool for self-reflection and personal growth. Even if it’s only for five minutes, practice sitting in silence and paying attention to what comes up for you. Notice which thoughts are fleeting and which come up more often.
  • Process major events and emotions: When something happens in your life that makes you feel especially good or bad, take the time to reflect on what occurred, how it made you feel, and either how you can get to that feeling again or what you might do differently the next time. Writing down your thoughts in a journal can help.
  • Make a self-reflection board: Create a self-reflection board of positive attributes that you add to regularly. Celebrate your authentic self and the ways you stay true to who you are. Having a visual representation of self-reflection can be motivating.

You may avoid self-reflection if it brings up difficult emotions and makes you feel uncomfortable, says Francis. She recommends preparing yourself to get comfortable with the uncomfortable before you start.

Think of your time in self-reflection as a safe space within yourself. “Avoid judging yourself while you explore your inner thoughts, feelings, and motives of behavior,” says Francis. Simply notice what comes up and accept it. Instead of focusing on fears, worries, or regrets, try to look for areas of growth and improvement.

“Practice neutrality and self-compassion so that self-reflection is a positive experience that you will want to do regularly,” says Wilson.

Francis suggests some strategies that can help you incorporate self-reflection into your daily routine:

  • Dedicate time to it: it’s important to dedicate time to self-reflection and build it into your routine. Find a slot that works for your schedule—it could be five minutes each morning while drinking coffee or 30 minutes sitting outside in nature once per week.
  • Pick a quiet spot: It can be hard to focus inward if your environment is busy or chaotic. Choose a calm and quiet space that is free of distractions so you can hear your own thoughts.
  • Pay attention to your senses: Pay attention to your senses. Sensory input is an important component of self-awareness.

If you’re actively working on increasing your self-awareness then you’re familiar with critical thinking, the process by which you determine whether something is true or false. When you’re able to use facts to determine whether something is valid or not, you’re better equipped to deal with any situation that comes your way and live a happier life. Let’s look at the difference between an individual who doesn’t think critically and one who does:

Someone says something to this person that scares her. She can’t figure out what to do and doesn’t know how to assess what’s true or false about what she’s being told. Because she doesn’t understand the topic at hand, she draws conclusions based on visceral feelings, suppositions, or hunches rather than facts. Unable to ascertain what’s really going on, she remains uninformed and fearful.

This person has been told the same thing, initially feels scared, but has the presence of mind to evaluate the topic. She does some research to determine what is true or false about what she’s been told based on demonstrable and verifiable facts. She is able to view the issue in context and asses its likely impact on her life. She reacts appropriately based on the information she’s collected.

You’ll be much more likely to live a meaningful and balanced life if you take the time to determine what’s actually true or false about any given topic or situation. Some people leave things to emotion, chance, or superstition; you can choose to take a dispassionate look at the issue and deal with it based on demonstrable facts. How will you use your critical thinking skills?

The Ladder of Inference: Building Self-Awareness to Be A Better Human-Centered Leader

“Contrary to popular belief, studies have shown that people do not always learn from experience, that expertise does not help people root out false information, and that seeing ourselves as highly experienced can keep us from doing our homework, seeking disconfirming evidence, and questioning our assumptions.” [i]

Boost Self-awareness with the Ladder of Inference

A recent study by Harvard Business Publishing Corporate Learning focused on the importance of human-centered leadership (HCL), [ii] but getting leaders to change behaviors or even see the need to change can be a challenge. Additionally, HCL is a complex topic with many facets, which begs the question: Where do I start? Helping leaders develop self-awareness might be a good place to consider.

Think of a time you were in the presence of a leader who lacked self-awareness—it shouldn’t be hard. Research indicates that only about 15% of people are sufficiently self-aware [i] and that there is less than a 30% correlation between people’s actual and self-perceived competence. [iii] That same research shows that a leader’s lack of self-awareness negatively impacts decision making, collaboration, and conflict management.

Self-awareness, a fundamental component of emotional intelligence, is a cornerstone of HCL, as it enables leaders to cultivate a deeper understanding of themselves and their impact on others. Leaders with strong self-awareness are attuned to their emotions, strengths, and areas for development, allowing them to make conscious decisions and navigate complex situations with clarity and integrity.

So, self-awareness is important, but how do you help leaders build it? A good first step is teaching them to use the Ladder of Inference, a model introduced by Harvard Professor Emeritus Chris Argyris. [iv]

The Ladder of Inference

The Ladder of Inference illustrates how people unconsciously climb a mental ladder of assumptions and beliefs based on their observations and experiences.

This process occurs rapidly and often subconsciously, leading individuals to filter information, make interpretations, and take action—all of which can be influenced by biases and past experiences. It represents what Daniel Kahneman, in Thinking, Fast and Slow , would call a System 1 process. [v]

  • System 1 is the fast, automatic processing that requires little energy.
  • System 2 is the rational, conscious, effortful processing.

Kahneman explains how System 1 makes educated guesses to come to quick conclusions but shows no record of how it came to its conclusion. “System 1 does not keep track of alternatives that it rejects, or even the fact that there were alternatives.” The problem is that the guess it makes may be wrong (the conclusion as well) but you will believe it unless System 2 steps in to evaluate it. This often does not happen because System 2 is “lazy” or is often distracted. By using the ladder, we can employ System 2 to guide our conclusions and provide a framework to analyze them, with more faulty conclusions being identified and corrected.

Select data from available information

Imagine a ladder leaning against a wall, sitting in a puddle. The puddle in which the ladder sits is data or facts. The amount of data in any given situation is more than our brains can handle, so filters are applied. Two people looking at the same data will filter and retain different data, but no one will process all the data completely or in the same way. As you step on the first rung of the ladder, your brain selects and triages data, keeping some and ignoring others.

Add meanings to selected data

Up one step on the ladder, our brains push the data through the filters and lenses of our paradigms. These are biases, worldviews, and mindsets. Think of glasses with yellow lenses. When you first put them on, things look yellow; then your brain adjusts and everything looks normal until you take off the glasses, and then everything looks green. What you were looking at never changed, but how you perceived it did.

Interpret the data and make assumptions

On the next rung up the ladder, you interpret the data and begin to assign meaning to it. You make assumptions and fill in gaps. Have you ever been reading an email and realized that you were hearing the writer’s voice and tone in your head? The tone of voice you hear is likely your interpretation being added, and our interpretations are powerfully affected by context, experiences, and culture. This is also the step where you may start to assign valence to the situation: good or bad, threat or reward, benevolent or evil.

Draw conclusions from assumptions

As you get close to the top of the ladder, you draw a conclusion or an inference. From where you stand, your conclusion is clear, obvious, and important. Your inference feels like a fact, and you cannot imagine any other sane person coming to a different one. Because of this certainty, when we share our brilliant insight with others, we feel no need to explain how we arrived at it because the validity of our conclusion is so obvious to us but, sadly, not necessarily to anyone else. [vi]

Adopt beliefs based on assumptions

Adding complexity to the situation is the profound influence of our mental models—our ingrained values, assumptions, and beliefs about the functioning of the world—on the way each of us ascends our respective ladder of inference. To depict this concept visually, one could also liken these mental models to the sides of the ladder, providing structure and coherence to our reasoning process. For example, people who embrace the “think positively” mindset often infer that the world is largely benevolent. On the other hand, those who hold an “expect the worst” mentality are inclined to filter and judge occurrences in a way that reflects their negative outlook. [vi] Carol Dweck’s work points out how profound an impact mindset (fixed or growth) can have on behavior and outcomes. [vii]

This is how different people standing in the same puddle of data can wind up with their ladders against different walls, reaching vastly different conclusions.

Applying the Ladder of Inference to raise self-awareness

Self-awareness should increase the moment a person learns about the ladder. The fact that an opaque and mostly unconscious process is being brought to the consciousness is the first step (pun intended) in raising self-awareness. It is like breathing; if you pay no attention, it happens automatically. However, when you notice your breathing, you can control it. It moves from Kahneman’s System 1 to System 2, [v] from automatic to intentional.

The second step is to slow the process down and examine how we climbed the ladder—an act of self-reflection. What data did we choose? What data did we reject? What assumptions did we make? What biases may have influenced the process? Reflecting on the thought process and examining the assumptions we make can lead to a deeper understanding of ourselves and our interaction with others. This is the beginning of self-awareness.

The Ladder of Inference is easy enough to teach and practice. Most people can recall a time when they jumped to a conclusion that later turned out to be wrong. Have them climb back down the ladder of that conclusion to analyze their reasoning. Also, have them reflect on the consequences of faulty conclusions.

Consistent awareness and evaluation of our ladders should lead to the insight that many of our conclusions that feel like facts are only strongly held opinions, although some learners may need help getting here. It can be uncomfortable to realize that many things you thought were solid facts are actually flimsy opinions, so your ego will put up some resistance.

Why is getting leaders to this realization important? Because, as pointed out earlier, most leaders overestimate their competency, so getting them to be less certain of their conclusions is beneficial. Certainty is the enemy of curiosity. Knowing is a barrier to learning. Why would I learn what I already know? Research shows that two outcomes of rising up the corporate levels of leadership are loss of empathy and an increase in hubris. [viii] The antidote is self-awareness and curiosity; the ladder supports both.

How the Ladder of Inference supports leadership fitness

In Harvard Business Publishing Corporate Learning’s study on HCL and a more recent paper, we propose that leadership fitness, like physical fitness, requires strength, balance, flexibility, and endurance. [ii] The ladder most directly supports the middle two.

We suggest that part of balance is the “ability to read situations more accurately by challenging subconscious encoding processes that lead us to ignore some cues in favor of others” that is, disrupting unconscious bias and default behavior patterns through metacognition, or thinking about your thinking. After consciously disrupting these thought processes, leaders display greater balance by intentionally choosing leadership behaviors. The ladder is a tool that helps leaders make implicit thought patterns explicit, allowing for analysis, choice, and correction in leadership style.

The ladder supports flexibility by interrupting habits. Does a person have the choice to act differently without noticing their default thinking? Maybe, but the chance seems slim. Imagine that you are driving home from work, tired and hungry. The traffic is really bad, and someone cuts you off. For most people, the response is automatic; the only option is what word is chosen to describe the other driver: jerk, idiot, moron.

However, those are conclusions. If that default process is interrupted and assumptions are evaluated using the ladder, you may realize that the person who cut you off may not be evil or lacking in intelligence and that there are many possible alternate conclusions. You might also realize that you yourself have accidentally cut people off before, and you are not evil or stupid, right? Now that you have access to different possibilities of how to react, you can choose to send positive thoughts toward that person, hoping they get where they are going safely. Before the ladder, you only had options; after the ladder, you have new possibilities of how to act. That is flexibility.

The bottom line

The Ladder of Inference is a simple but powerful tool for self-awareness that can be used in many situations to increase leadership balance and flexibility, supporting human-centered leadership. But this is not the limit of the application of the ladder in leadership. The purpose of reflection is to improve practice and become informed in our decisions. Generally, we want to become more able and effective in what we are doing. A lot of reflection is done to make more sense of particular experiences – critical experiences, disorienting dilemmas – however reflection can also start with the want to develop better understanding of ourselves.

This doesn’t necessarily have to start with an experience, but rather a reflective question. To answer this type of question, we will often use experiences as evidence or support.

By learning about ourselves, our motives, and our assumptions, we can develop a toolkit of knowledge and abilities that we can draw on to help ourselves preform to the best of our ability.

Some traits remain stable, others change frequently

Aspects of ourselves like strengths, weaknesses, and values often tend to be fairly consistent over time. That said, they do change naturally and, of course, with awareness we can start consciously targeting these elements, for example by building reflective habits and goals. However, sometimes we might also want to be aware of things that vary faster such as our mood, or how we feel about something particular.

The questions and activities you can access from this page will help with awareness of both more stable traits such as strengths and weaknesses, and traits that vary more rapidly.  They include simple check-in questions we can ask ourselves in the moment, and get us to think slightly differently about a problem.

Challenge your answers to remain reflective

One very important aspect of these types of activities and questions is that they lend themselves well to reflection, but don’t necessarily require a reflective approach. Therefore, to remain reflective it is important that you challenge your initial instincts and look for evidence – ask yourself ‘How do I know?’ and ‘Why?’ regularly.

  • Emotional intelligence isn’t an emotion, it’s a way in which we process emotions.

In a recent entry on this blog, I discussed my interest in emotional intelligence (EI) and referred to it as an important psychological function. Some readers commented on links they saw between my discussion of EI and my generally sour view on emotion in scenarios that require critical thinking (CT). I'd like to clarify what EI is.

The generally sour view I have of emotion in the context of critical thinking is that it acts as a barrier to critical thought . I often advise that people should leave emotion at the door as much as they can when engaging in critical thinking. Of course, it is not possible to entirely eliminate emotion or its associated biases from thinking. However, by being aware of the impact of emotion and bias , we can work to account for such influences in the manner in which we draw conclusions and make decisions. Think of it as being particularly cautious. I know some great thinkers who have drawn rather poor conclusions regarding topic areas they feel passionate about and it’s likely a result of that passion (see a previous post about the concept of passion ).

How does emotional intelligence relate to this? To start, EI isn’t an emotion, rather, it’s a way in which we process emotions; for example, through appraising and regulating them. Think of a time when you have been insulted by something someone has said. Depending on the situation, it may be in your best interest to keep your true feelings about the insult to yourself. Your ability to appraise the situation and self-regulate consistent with the desired expression (or suppression of emotion in this case) is an example of emotional intelligence in action. This process is quite similar to other processes inherently involved in CT.

Through my work in developing a critical thinking framework (see, for example, Dwyer, 2017; Dwyer, Hogan & Stewart, 2014; 2015), a self-regulatory functions component was included, consisting of an array of (meta)cognitive mechanisms, like executive functioning , disposition, and motivation . The self-regulation comparison between EI and critical thinking is largely self-evident. That is, we need to self-regulate to think critically and EI is, simply, a form of self-regulation. Indeed, its self-regulatory function might even be more important than I initially gave it credit for when I started working on the framework. Only in recent years, as my focus turned towards factors that impede CT, have I realised how important EI might indeed be to CT.

I’ve been called out before for advising people to "leave emotion at the door" as if we can somehow flip the off switch on emotion. As I addressed above, we can’t eliminate all emotion. But, we can diminish its power if we make efforts to account for the influence of emotion on our thinking. Arguably, this could be half the battle. For example, before putting my foot down on an argument I feel passionate about (cue sensationalist headline, clickbait on social media ), simply pausing beforehand to ask myself whether or not my conclusion is a result of credible evidence alone or is potentially biased because of my feelings, is a great way of playing the necessary devil’s advocate to ensure the right conclusion is drawn and not just the conclusion I want to be right. In this way, EI works in a manner akin to reflective judgment , which is also a fundamental part of critical thinking.

In other words, engage your EI. If the impact of emotion on thinking is one of the biggest barriers to CT, as I believe it is, then the ability to self-regulate your thinking in a manner that accounts for such potential impact is of utmost importance. And so, we as individuals who place great value on critical thinking must in turn place great value on emotional intelligence.
