In January 2016, the chief executive officer of Apollo Gleneagles Hospitals (AGH) was reflecting on the 12-year journey that had led to the establishment of AGH as the strongest pillar of holistic healthcare in Eastern India. AGH brought together the best infrastructure, equipment, people, and systems to serve the people of Eastern India with end-to-end tertiary healthcare. The institution grew with a continuous drive for expanding knowledge, introducing the latest technologies, and building a culture of compassion and care. However, AGH's success had led to a shift in focus, drawing the attention of several leading tertiary care hospitals to the untapped healthcare delivery potential in Eastern India. This shift meant increased competition for AGH and higher expectations from its customers. AGH wanted to maintain its leadership position and better understand the organization's future challenges and focus areas. Which business model would best serve the people of India: expanding the current location or launching a multi-location facility? How could AGH maintain its current high level of recognition, expertise, and availability?

Learning Objectives

The case is designed to present the business model challenges, decision dilemmas, and strategic choices made by a private healthcare institution targeting the end-to-end tertiary care needs of a diverse population in an emerging economy. This case has been prepared for MBA and executive education courses in general and healthcare management. After completing the case, students will be able to: identify the key features of value-based, integrated healthcare delivery for providing tertiary care in emerging economies; understand the application of different tools and techniques for assessing and refining a strategy (i.e., 4Cs, five forces analysis, value chain analysis, and business model design and implementation); provide an analytical approach for evaluating the success of a clinical integration effort along numerous dimensions (strategic, organizational, operational, and financial); identify the healthcare delivery challenges associated with offering integrated tertiary care in India; and understand the decision dilemmas and strategic choices involved in designing the growth model.

Case Study on Job Analysis Apollo Hospital

Apollo hospital is also committed to the bottom line and therefore has implemented a company-wide case study on job analysis. This step has led to thousands of people who’ve been affected by the shortage of doctors in the country. Their participation in the case study on job analysis in turn helps them to understand better the nature of the problem in which they are currently facing.

So what is a case study on job analysis? It’s a research conducted by a healthcare organization for the purpose of assisting its management in developing a feasible plan for hiring and training of new doctors. It helps managers and physicians in coming up with a plan to recruit and train new doctors when the existing staff is facing a manpower crunch.

The primary objective of the study is to get feedback from medical staff members about the current working conditions. This will help Apollo hospital to generate concrete and effective solutions to the problem.

Management understands that to solve this issue and to meet their workforce requirement Apollo hospital needs to promote their hospital as a highly professional, flexible and specialized facility. They also need to generate new employees who are eager to work in the same environment.

The original research performed by the hospital was on how to increase the number of doctors. But then the hospital realized that if they want to have a successful workplace plan, they have to start off with a simple and understandable case study on job analysis. Based on the analysis they are able to come up with a concrete plan and propose a better solution.

A simple plan, which Apollo hospital put to use has been highly successful. Since Apollo hospital started the project, they have managed to generate 6 permanent jobs for doctors from the current staff. By conducting more such research projects, Apollo hospital will be able to increase their overall workforce by 5 percent.

In this project, the case study solution is being analyzed through an informal survey conducted by the management. The purpose of the survey is to collect opinions and suggestions from the medical staff on their working conditions.

The survey was specifically designed to be done by resourceful hospitals that face similar issues. Instead of conducting the research through traditional means like interviewing doctors, taking time to collect data and carry out surveys to gather responses, this project has been done without any of these activities.

The primary purpose of the project was to make sure that the office rules and regulations were followed in a perfectly honest way. There have been no pressure tactics or any other form of coercion to provide a response, which helps Apollo hospital in understanding the views of the medical staff.

The case study solution can also be used to collect views and feedback from outside the organization. Because of the flexibility and rapid turnaround of the project, it has been able to generate many important and valuable responses.

A case study solution can help any organization to come up with the solution in time. This has helped Apollo hospital come up with a much better solution to the problem of physician shortage and has been able to gain better management feedback.

This case study is designed to enable students to analyze the competitive landscape of a business impacted by technological disruption; evaluate the viability of an organic growth strategy using stakeholder analysis; evaluate the revenue and cost structure of Apollo 24/7 and decide on the future investment strategy; and analyze funding strategies of traditional hospitals versus pure digital players.

Case overview/synopsis

To extend its reach, Apollo Hospitals Enterprise (Apollo Hospitals), a leading private sector brick-and-mortar hospital chain in India known for using state-of-the-art technology, launched a unified virtual mobile platform Apollo 24/7 in February 2020, 45 days into the COVID-19 pandemic. The management believed that the digital platform had a unique ecosystem that could not be replicated. The analysts were optimistic about the impact of the decision on the future performance of Apollo Hospitals, as it was expected to lead to higher penetration and increased revenue. They also anticipated the unlocking of value, as and when the venture capitalist (VC) would invest in Apollo Hospitals. However, with increasing operating expenses on account of burgeoning technological and marketing expenses, things did not seem to go going as planned. Three years later, in February 2022 after the Q3 of financial year 2023 results. Suneeta Reddy, the company’s managing director found herself pondering whether the digital platform could boost Apollo Hospitals’ profitability in addition to expanding its reach and increasing affordability when the company missed the analyst estimates. In India, which was then the second most populous country, “incremental access” and “affordability” were what mattered to the patients, However, for the investors and analysts, it was quarter-on-quarter performance. The change in the macroeconomic environment stalled the company’s plan of raising money from VCs.

Furthermore, the financing dilemma also plagued Reddy. She knew there was a difference between financing for conventional businesses that for digital businesses. She also had to take decide between short-term profitability with which investors were obsessed versus long-term sustainability, which involved taking care of stakeholders’ interests.
