The early days of Wildfire Entertainment provided its employees with a place that was an informal and exciting place to work. Things were kept simple, and the core structure was formed of project teams, and several of them performed operations simultaneously at any given point in time.

Since the organization was small, with only 40 people, anything and almost everything spread to all in cases of any issues or concerns.

Though things were kept simple and informal, it made the culture “healthy” with shared assumptions about responsiveness, collaboration, and work ethic. Still, without having a detailed organizational structure, this was eventually set to fail in the long run.

And so it happened that when the company started receiving more projects, and with the increased complexity, employees started feeling overwhelmed by the work pressure.

What is it that Wildfire Entertainment offered?

Mobile games (2006), and by 2009 it had over 50 games, and was working on short films and learning apps for pre-schoolers and primary school kids.

What was the name of the game that took off for the Wildfire Ent.?

“Squealers” - a puzzle game for the iPhone.

What was the organization like?

Focused on hard work, but no formal written rules/policies. Very personable atmosphere with only ~40 employees total, all within a short walk of each other should they need to coordinate.

As far as hierarchy, there were two levels. The two founders, and one level down, the rest of their employees.

Wildfire was thus responsive and effective at completing objectives quickly and relatively cheaply. Could bring apps into the market with no delay.

What changed?

Projects increased –> workload increased and projects became more complex. –> need to hire more people –> no hierarchy made a mess of communication, no way of prioritizing issues –> no longer just developing games, but having to do testing, provide software support, etc.

What was their solution to the crisis?

Hired Elizabeth Ranking (INSEAD MBA) as a consultant –> move to a functional structure (the free flowing, flexible environment that had got them to this place, was preventing them continuing to grow)

Split them up based on fundamental tasks they were perfoming

1) technical roles -operations unit - storyline dev., animation specialists, and mainstream software engineers. 2) R&D forward-looking roles 3) core support functions (finance, accounting, and marketing).

Hierarchy and layers - specialization and a way to rise through the ranks.

What was the next hurdle for the company?

It became too big, too bogged down. Too widespread.

Move to Matrix Structure (Restructuring) - proposed by Elizabeth after 3 years working with W.E.

Now functional teams + production teams (more dedicated to their task)

It worked for a year, but then inside competition over resources (budget, best engineers, final say over product features, etc.). Workplace atmosphere became increasingly more political, confusing, and dishonest.

2 problems with the matrix: 1. How well the structure was implemented, 2. Logic of the formal structure began to fall apart (integrated no longer made sense over a divisionalized structure).

centralization (technologies, operations, and customers converge)

and decentralization (disruptive and novel business models/technologies)

Network Organizational Structure

The network structure is a newer type of organizational structure viewed as less hierarchical (i.e., more “flat”), more decentralized, and more flexible than other structures.

In a network structure, managers coordinate and control relationships that are both internal and external to the firm.

The concept underlying the network structure is the social network—a social structure of interactions. Open communication and reliable partners (both internally and externally) are key components of social networks.

Ted Rossman with Bankrate said this was concerning considering the current high interest rates.

“I don’t want to tell anyone they can’t have fun, but I do worry about this in light of credit card rates being at record highs,” Rossman noted. “The average is 20.75%. So, I think a better option for people would be to set a good budget ahead of time.”

Rossman said there’s going to be a lot of temptation to spend this summer and that’s not a bad thing, just make sure to plan for it.

He suggested setting money aside from every paycheck and have it transferred into a savings account.

“We know young adults are very driven by experiences and social things, and again that’s not a bad thing, as long as you’ve accounted for it,” Rossman explained. “I think sometimes also people fall into this trap, ‘Oh, I didn’t know the concert invite was coming’ or ‘the wedding invite was coming.’ You may not know exactly what the invite is, but you do want to put together a good entertainment budget.”

Rossman said a lot of people make the mistake of either not budgeting or if they do, they only account for the necessities. It’s important to put together a fun budget as well.

He said if a trip is budgeted, try to offset the cost with rewards points and miles.

Travelers could also pool resources with friends and share an Airbnb.

Leaders need to use every vehicle to communicate the desired outcomes of the change efforts and how each employee impacted by it can contribute to achieve the desired change. Secondly the communication efforts need to answer a simple question for employees – “What it is in for the them”. If the vision doesn’t provide answer to this question then the change efforts are bound to fail because it won’t have buy-in from the required stakeholders of the organization.

Step 5 -Empower other to act on the vision

Once the vision is set and communicated, change management leadership should empower people at every level to take decisions regarding the change efforts. The empowerment should follow two key principles – it shouldn’t be too structured that it takes away improvisation capabilities of the managers who are working on the fronts. Secondly it shouldn’t be too loosely defined that people at the execution level can take it away from the desired vision and objectives.

Step 8 - Institutionalize new approaches

Once the improvements are consolidated, leadership needs to take steps to institutionalize the processes and changes that are made. It needs to stress how the change efforts have delivered success in the desired manner. It should highlight the connection between corporate success and new behaviour. Finally organization management needs to create organizational structure, leadership, and performance plans consistent with the new approach.
